A hotel three-way invoice matching SOP helps Purchasing, Receiving and Accounts Payable verify that a supplier’s bill reflects genuine goods ordered and accepted. Three-way matching compares the approved purchase order (PO), a genuine goods receipt, and the supplier invoice. It is not just an administrative signature: a wrong unit, missing cartons or duplicate invoice can cause overpayment, supplier disputes and misleading inventory records. This original HoReCaHire hotel PO-GRN-invoice matching template contains a rupee example, exception codes and an approval register.

Two-way, three-way and four-way invoice matching

ControlDocuments checkedAppropriate use
Two-wayPO and invoice, with approved controlsMay fit certain services or arrangements
Three-wayPO, genuine receipt and invoiceGoods received and bill quantities must reconcile
Four-wayPO, receipt, acceptance/inspection and invoiceWhere separate qualified acceptance is required

Oracle Payables’ Two-, Three- and Four-way Matching guide explains that two-way matching considers ordered price and quantity, three-way adds received quantities, and four-way adds accepted quantities under configured tolerances. Its current invoice matching guidance describes matching bills to purchase orders, receipts and consumption records. Hotels must follow their actual finance software configuration and approval limits.

Nine-step hotel invoice matching procedure

  • Confirm the supplier identity and valid authorized invoice reference.
  • Retrieve the genuine PO and verify the hotel, item specification, accepted rate, currency and quantities.
  • Locate an independently supported goods-receipt record with actual receiving employee and timestamp.
  • Compare item description, unit of measure and ordered, accepted and billed quantities.
  • Recalculate the correct line value and distinguish relevant tax/freight treatment.
  • Check whether the invoice was already entered, paid, credited or disputed.
  • If mismatch exceeds permitted tolerances, place the invoice on an authorized hold instead of changing the original record.
  • Seek correction, credit, approved PO variation or competent resolution with an audit trail.
  • Only authorized Finance personnel post, release and settle the valid payable.

Worked hotel procurement example

Suppose a hotel issues an approved PO for 50 cartons of housekeeping supplies at ₹240 per carton, before applicable taxes. The vendor invoice bills all 50 cartons, or ₹12,000. Receiving actually confirms 46 accepted cartons, with four cartons not delivered. At the assumed agreed price, value of accepted goods is 46 × ₹240 = ₹11,040. The invoice’s ₹960 unmatched amount is for the four missing cartons, subject to actual contract and any valid later delivery or credit.

PO rate and quantity[Approved scope]
GRN ID and received accepted count[Actual receiving evidence]
Invoice rate and quantity[Actual document amounts]
Quantity difference[Billed − received]

Payment release approval[Actual Finance authorization]

Part deliveries need distinct records

A PO for 50 cartons could be fulfilled through 46 now and four later. A proper process tracks that the first receipt was 46, the balance remains open, and subsequent delivery is logged only when genuine goods arrive and pass applicable acceptance. Don’t inflate the GRN to 50 simply because the supplier invoice is for 50. If the supplier instead issues a credit for four cartons, the original invoice and actual credit need traceable reconciliation.

Handling PO changes without concealing history

An approved change to price or quantity needs a versioned PO amendment or other permitted documented process. Never overwrite the old unit price without retaining required audit history, or ask Stores to invent a missing receipt. A supplier’s explanation may be accurate, but the hotel still needs objective supporting evidence and the actual delegated approval before payment.

Services versus physical goods

Some technical repairs, subscriptions and outsourced services need approved service completion/acceptance rather than a physical carton GRN. A hotel’s policy may use different two-, three- or four-way arrangements. A receptionist signing “received” on behalf of uninspected electrical repair is not qualified acceptance. Service tickets, contracts, qualified completion checks and correct invoices must follow the property’s real rules.

Hotel Accounts Payable weekly review

  • Check all unapproved or old supplier invoices for legitimate duplicate risk.
  • Separate goods not delivered from vendor invoices not yet received.
  • Review approvals against documented spending authority and budgets.
  • Escalate returned or defective goods and missing supplier credits.
  • Check tax and payment details through authorized independent verification.
  • Track supplier dispute cases and agreed next action; don’t pay a held line merely to clear backlog.
  • Confirm completion of audit evidence before closing the issue.

Three-way match interview exercise

Give a candidate a fictional PO for 20 cases at ₹500 each, an actual receipt for 18, and an invoice for 20. They should calculate a two-case discrepancy worth ₹1,000 before tax or other valid charges, assign a hold/review and ask for genuine delivery/credit evidence. A poor answer changes the receipt to 20 to align the paperwork.

Common supplier payment mistakes

  • Comparing invoice cost per pack to PO price per single item.
  • Recording 50 received items because 50 appear on the invoice.
  • Ignoring supplier credit notes or return-to-vendor movement.
  • Approving a bank-detail change from only the same email that requested it.
  • Using a service invoice as proof that an asset is safe after repair.
  • Signing both receiving and final payment approval where segregation is required.
  • Calling a pending invoice duplicate without matching genuine identifiers.

FAQs

What is a three-way match? A PO, receipt and invoice comparison under the hotel’s approved rules. What if goods arrive after the invoice? Track the open receipt and appropriate invoice hold until valid support exists. Is it appropriate for every service invoice? Not always; qualified service acceptance may differ. Can AP approve payment if PO and invoice agree but receipt is missing? Not where actual required three-way matching and valid policy conditions remain unmet.
